Office visit in Austin made me rethink our whole pricing model

I dropped by a two-person agency's space last Tuesday and saw they had three big retainers on a whiteboard, but their actual work was all project-based and chaotic. Their owner told me flat fees felt safer but the retainers covered their slow months without the scramble, so they now run a weird hybrid of both. Does mixing retainer and project pricing actually work long term, or does it just blur the numbers for everyone?
