Warning: Our team spent $12k on a custom icon set and it backfired

We allocated part of our design system budget for a custom icon library, thinking it would give our product a unique edge. After six months, the dev team pointed out that integrating the custom SVGs slowed down our build process and created maintenance headaches. We ended up going back to a free, open-source set because the custom work didn't fit our actual component structure. The money felt wasted because we prioritized branding over system performance. Honestly that sounds like a normal dev process hiccup. Teams overbuy and course correct all the time. Calling it a blow up seems a bit dramatic.
