My spacing scale broke after our team doubled in size last spring
When we went from 4 to 9 designers overnight, the old 4px grid fell apart because nobody could agree if 12 or 16 meant tight, and our PM literally yelled 'just pick one' during a March review, so has anyone else had to redo their tokens mid-project when headcount shifts?

just pick one" hit me hard, that's basically how we ended up with a 6px base after a heated Slack thread in August. My old team went from 3 to 7 people and the whole token sheet became a free-for-all, people were pulling random values from old projects. We solved it by locking the core scale on a shared Figma file and then banning anyone from editing it without a live demo, which sounds silly but it killed the debate. Now we have a 6px grid for everything and honestly it works fine, but I still find myself double checking if that 18px gap is tight or medium every single time. So yeah, your problem is real, but you might just need to turn the dial from 4 to 6 and let the chaos settle.
