Shoutout to the slow fix: our handoff doc took 6 weeks to get right
Everyone in agency land says you should just crank out a process doc in a weekend, and I bought into that for way too long. Back in March our two account managers kept dropping tasks between them, so I sat down to write a real handoff doc and figured it would take maybe 3 hours on a Friday. It took 6 weeks and 14 rounds of edits because every time we walked through a live client, some new edge case popped up. What actually fixed it was talking to the people doing the work instead of copying some template from a webinar. How long did your last internal doc take, and did it stick once you shipped it?
Mine took about a month and only stuck after we threw out the first draft completely. What finally worked was recording a screen share of one person doing the actual handoff while the other asked questions, then writing down the steps from that. Turns out half the stuff we thought was obvious was the exact stuff getting dropped. We also put a name and date on every step so nobody could hide behind "I thought you had it." Six months later it's still mostly holding up, though we add to it whenever something breaks.
