Hot take: I stopped chasing big retainers and my agency got healthier in 8 months

Everyone in this group keeps pushing growth at all costs, but I found the opposite works. Back in April, I dropped two clients worth $12k a month combined because they were eating 70% of my team's time with revisions. I replaced them with three smaller monthly plans at $1,500 each, and our margins actually went up. The trick was charging flat rates for specific deliverables instead of hourly, so scope creep stopped being my problem. Now we average 4.2 hours per client per week instead of 12, and nobody is burned out. Has anyone else tried shrinking their book of business on purpose and seen better numbers, or am I just lucky here?

Heard a podcast last month where a guy said the same thing, that cutting his biggest client actually saved his whole agency. Sounds like you found that sweet spot where less really is more, and the margins prove it.
