Started tracking every minute on client work for a month and found out where my agency was bleeding money
I run a small 4 person shop in Austin and we were always busy but never seemed to have cash. A friend told me to log every task for one month, like literally every 15 minutes on a Google Sheet. I did it for 30 days and it was brutal but eye opening. Turns out we spent 22 hours a month on revisions that were never in the scope, mostly from two clients who paid our lowest rate. I showed my partner the numbers and we started charging for changes after two rounds. One client left, but the other two said fine and paid up. That one change got us back about $3,400 a month in billable time we were just giving away. Now I want to know, do you guys charge for revisions from the start or eat the cost to keep people happy?
Stop eating the cost, that's the whole point. Two rounds included in the scope, then it's a change order, otherwise you're just running a charity with extra steps. Charge from day one and the clients who respect your time will stay anyway.
